Everyone's Using Hermes Agent Wrong (Here's why…)

There are two types of people using Hermes agents right now and AI. The first type, open a chat window, type a prompt, wait, copy the answer and paste it somewhere else. Every day, one thing at a time, super slow. The second type wakes up in the morning, sets some missions for the day, hands them off to a team of AI agents and walks away.

Today, I'm going to show you how to become the second type. This is called becoming a Hermes agent operator. And it means instead of living inside the chat, you're above it. You're running the team, you're calling the shots.

And I'm going to show you the exact system that makes this possible, including one move that completely changes how your AI agents work together, which I'll show you later in this video. Stick with me. Let's get into it. I'm going to show you how to become a Hermes agent operator.

And this is a difference between actually creating something useful with Hermes and getting nothing out of it and just kind of using it like chat GPT or like Claude or, you know, how normal people use this sort of stuff. So this is really the difference between making the most of an AI agent and using only 1% of its potential. So for example, you can use Hermes inside the terminal right here, but the problem is, you see how there's no conversation history. You see how you can't preview anything.

You can't actually see what you've created and it's very difficult to control and manage. That's why you want to have an agent operating system. So this is something I've built out. For example, you basically want some sort of way to become an operator, not like a basic AI user.

So I'm going to show you basically how to become a Hermes agent operator today. And after this, you're not just an AI user anymore. You become an operator. You command teams of agents.

You set the goals, you read the verdicts, you ship the work. And this guide is the role, the mindset, the daily routine, the weekly review, and the moves of a Hermes agent operator with an agent operating system, right? So you can control all of your AI agents and exactly what they do together. Now, this is actually something that's changed over the last few weeks.

It's only been possible really over the last couple of weeks because we've really crossed the line here, right? Like AI stopped being a thing you can use like a search bar, like a notepad and started being a team you command. So for example, most people are just going back and forth inside Hermes or Chachibity or Claude, kind of like a search bar or a notepad. But the people who win from here on aren't the ones with the best prompts.

They're the ones who step into the role of operator. They set the goals, they read the verdicts, they ship the work and they run agents the way a captain runs a ship. Here's an example. So you can use goal mode.

You can organize everything in one place, right? This is how you actually control AI agents. You can plug in MCPs. You've got a full control room with everything running.

That's what you want. And this is something that I've been working on pretty much every single day since I've really changed my mindset on this stuff, because the more you can plug in your daily workflows and everything else, the more powerful this stuff becomes. So an operator is really someone who runs swarms of Hermes driven agents on a daily routine with a weekly review of a clean handoff back to the human at every checkpoint. And this guide today that you're watching is the role definition, the mindset, the daily moves, the compounding effects.

And if you implement this, you'll feel totally different by the end because you'll stop seeing yourself as someone who uses Chachibity or uses Hermes and start seeing yourself as someone who runs a team, a whole company of AI agents basically. And the difference here is like what most people are doing is like they open a chat window, they type a prompt, they wait, they copy the answer, they paste it somewhere else, right? And I used to do this. I did it.

And then again and again, every day, the same loop, the same small wins, the same ceiling. And I'd see other people building agents and think, that's a different sport, right? I just type into a box. And so I do one person, one window, one prompt at a time.

And that was basically my whole life. Then I stepped into this agent operator mode, right? And even for example, with OpenClaw, we can do this, right? We can see everything that we've created.

We can organize our agents. I can build whole swarms of agents and teams as you can see right here. And so now I sit at my desk in the morning and I run a team. I set day's goals on a board, Hermes drives the agents, the agents fan out and do the work.

I read the verdicts at the end of the day, what shipped, what got sent back, what needs my call, but I'm not in the prompt anymore. I'm above the prompt, I'm the operator. And you can have this too, which means it's the same chair, the same role and the same path, right? And I've seen loads of people actually do this and implement this.

Lots of AI profit boredom community members are getting similar results like this. So really commit to transitioning today, right? You've seen this happen. I've shown you proof that it works.

The next few minutes show you the mindset and everything else, but promise yourself one thing, you'll finish this guide. And before you sleep tonight, you'll run your first day as an operator, just one day, because the moment you step into this role and you start managing your AI agents like this, your whole workflow with AI changes, right? You stop being the one in the prompt, you become the one above it setting the missions and the people sitting still are going to get passed by by the people who can command teams of agents. The people who act today are the ones who will look back and say, that's when I became the operator.

So you want to become one of those people. Now let's compare this side by side. So the old way versus the new way, the average Joe using AI or chat GBT or Hermes inside the terminal versus the agent operator, totally different things. So the old way is like a day of prompts.

You open a chat window, you type a prompt, you wait the answer two minutes each time, dozens of times a day, right? Then you copy the answer, you paste it into a document, you lose the next session, 30 minutes lost a day. Then you re-explain your business. Every single time you open the chat, 20% of every prompt's wasted.

And you do one thing at a time, one window at a time, one job at a time all day with no record of what got done, no verdict to the end, right? And as an example of this, if you're going to Hermes, even if you're using it inside the terminal, it would be exactly the same way because you've just got one chat, one window, you type a prompt, you wait an answer, you're messing around, copying and pasting. It's not that agentic. It's the old way of doing things.

And then at the end of the day, you're tired with a pile of half finished outputs. Maybe you get like one small win out of it and the result is you're an AI user, but the ceiling is purely your typing speed. Whereas with the new way, you open up the agent operating system that you've set up. You set today's missions on the board.

So what I like to do is set my goals at the start of the day and I can track them here. Then Hermes drives the agents in parallel whilst you go off and do real life, right? So hours of work in the background. The way that I coordinate that is with this Kanban board.

Every agent already knows your business as well from your shared memory. So you really want to have something, and this is something that 99% of people don't have, but they should, which is a beautiful knowledge graph as you can see. And this just helps you organize everything into one system that all of your AI agents can pull from and use to get the most out of it. Then you can run a weekly review of what shipped, what needs your call, every output is saved to the workspace and every run is replayable.

So we actually have a Hermes workspace inside this operating system so I can see everything that I've created. I recommend that you set this up too. And you end the day with shipped deliverables, not a chat history, because you can actually see everything that you've outputted inside one mission control. You can see, okay, I've added this, I've added open Jarvis, I've set up my goal system.

I've got the SEO workflows, everything is coming together and it's easy to organize. And the result is you become an operator. Really this only ceiling here is how clearly you set your goals. Now some people want to say this sounds like a job title for developers or engineers.

It's actually the opposite. The operative role is built for the person who can't or will not code because you set the missions in plain words. Hermes and the agents do the technical part. You run the team, you don't write the code the team runs on.

And so this is the Goldie operator stack, a framework I've set up for stepping into the operative role. It's a stack with five layers, top to bottom. Each layer gives you something you didn't have as an AI user. And together they turn you into Hermes agent operator inside the agent operating system and you command everything.

So the first thing to see here is like you stop seeing yourself as someone who types into chat cheapity. You see yourself as someone who's above the actual prompt who doesn't even do the prompting. You're the one instead who decides what your team is going to do today. And that really is a huge mindset shift and it changes every move that comes after.

So when I'm using AI agents, I rarely use a chat anymore. What I'm really focused on is either running a workflow. For example, like I have this one set up for SEO and this one for videos or giving a mission to my team and then they triage a task and split it into subtasks so that everything gets done inside the Kanban right here. And that just helps me see myself as someone who doesn't prompt anymore.

Instead, what I do is I build systems, I build missions. And then you've got the mission board. This is where you set today's goal. So every operator day starts on the mission board.

You pick the three to five missions for the day. Each mission is a clear job. So for me, for example, maybe I'm like right today, here's what I need to do. I need to set up a great system that manages my keyword strategy.

And so I can give that task inside the mission here and then my agents will triage it and just get to work. Now you have the driver. This is layer three. So Hermes is a messenger that drives your agents on your behalf.

If you don't push every button Hermes hands the work to the right agent in the right order and reports back. So you stay above the work, not in it. So for example, if I'm going to give a task or a mission to my agents, if I type in, okay, go off and do this, we can assign it to my orchestrator. And then my orchestrator will assign it to the rest of the team.

As an example of this, you can see we created the SEO playbook for AI tools right here. And this was a massive stack of tasks split into multiple subtasks that all my agents handled together. And then if I ever need to look back and see what we've created, I can have a look down here from there. You've got your agent roster.

This is layer four. So you build a roster of named agents, a research agent, a content agent, an outreach agent, a numbers agent, an auditor, and each one owns one job. The roster gets sharper every week. Your team gets stronger every Friday.

Finally, from here, what I'd recommend is that you have a verdict loop. So you read what's been created here. And if you see something you need to improve, go back into the system, into Hermes, and use that to improve the outputs. And so that's five layers, one operator, you are the operator, and you run them daily and the role stops being a guide you read.

So everything that you automate goes through this five steps input system, right? The mindset, mission board, Hermes conductor, agent roster, and then the improvement loop. Now the biggest shift here in becoming a Hermes agent operator happens in your mindset. Most people sit inside the prompt.

They live in the chat window. They grind out one task at a time and the whole AI life is constrained to one window. An operator sits above the prompt. So you're the one deciding what the team will work on today.

You're the one reading the report at the end. You're the one choosing what to ship. Picture it like this. You're at your desk in the morning.

You're holding a coffee. You look at your mission board inside the agent operating system. You pick three missions and you hand them off to Hermes. You walk away from the desk and your team starts working.

Now, my daily routine, for example, works in three steps. And the operator I think has three steps in their daily routine, which is number one, the morning stand up. So you open the mission board, you pick today's three to five missions. You set the goal for each in one sentence, you hand them to Hermes and you walk away.

How do you hand them to Hermes? You go inside the Kanban, you set up a new task, and then your agents work through the tasks. Midday check-in. This just takes about five minutes.

You want to glance at the dashboard, see which agents are running, which pause for your call, which already shipped. So we have a couple of blocked ones here. We just need to pick those up and then you can walk away again. And finally you have the end of day verdict.

So you're going to read what's being created inside your Kanban, read what got sent back. You can approve, reject, or read mission. And that's it. Three touch points, less than 30 minutes a day at the desk.

And the rest of the work happens whilst you go off and live the rest of your life. Some people want to say I'm not technical enough to run a daily routine like this, but nothing in this routine asks you to write code. You click a board, you read a verdict, you make a yes or no call. If you've ever used a to-do list app, you can run this.

The hard part is the mindset, not the actual technology. Now the great thing about this is it has a compounding effect. So for example, we look at the memory system here. The problem with, you know, most people using for example, Claude inside the chat or chat GPT is that they don't get to feel this.

When you're an operator every week, your team and your systems get better and better. Every week your memory system is getting better. Every week you sharpen one agent, you can add more to the roster. Every day the shared memory of the agent operating system gets richer with your business, your customers, your voice, your wins.

So tomorrow's agents start where today's agents finished. A normal AI user is back to zero every session. They're re-explaining your business every time. They're retyping the same context.

The ceiling never moves. That would be bad. You don't want to be doing that inside Claude every time. Instead, your ceiling moves every single week.

We have this system. You don't need to prompt anymore. You just give your team missions. And this is a whole new way of using AI.

Now you might be saying, okay, why would I have a mission control instead of just using my apps normally? Well, the thing is you could try to play operator with a stack of separate apps, you know, terminal and then Claude desktop in another app. And then maybe you've got, for example, chachibity in one tab and obsidian in another. The problem with that is that it gets very messy.

Instead of having an agent operating system, all your missions sit in one place. You don't bounce between tools, wondering what's running. Your whole team is visible at a glance. Additionally, every agent already knows about your business, your customers, and your voice, because you have the memory system.

And so you stop re-explaining yourself and you start commanding. Additionally, Hermes does all the driving for you with the orchestration process, because you don't push every button. Hermes hands work between agents, keeps the order right and reports back. You stay above the work.

And then you get daily updates inside the Kanban in terms of what's been set up and what's been done. So on its own, AI is really just a chat window. It's a glorified Google, but inside an agent operating system, it's a team and you're the operator running it. So just to recap on what you gained today, you stepped above the prompt, you stopped being an AI user and became a Hermes agent operator.

You got a daily routine with simple three steps, morning stand up, midday checking and end of day verdict, which is less than 30 minutes a day. You run a mission board. So today's goal is to sit in one place. You stop reacting and you start directing.

You command a team and your agent roster grows one slot stronger every Friday because you review and you improve everything weekly. You see the verdict. So you can see what's created, what got sent back, what needs your call, all in one report. And you compound because you're updating your agent operating system daily.

You're making it better. Your team's getting sharper with the feedback you give them. So today you stop being an AI user and today you become an Hermes agent operator inside the agent operating system.
